Projects can't close or dispatch on hope

Hard checks stop crews going to an unready site and stop a project closing before handover is complete.

Short answer

What does Fail-closed project gates do? Fewer wasted site visits, no premature closures and no disputed variations, enforced by Kinnow rather than left to memory.

How it works

Site readiness shows green, amber or red. Any required item still unknown keeps it at amber, any 'no' makes it red, and it is rechecked each time it's viewed. Closing a project checks five things, including signed handover, cleared snag list, retention and reconciled materials, and names anything missing. The largest variations need the customer's written acceptance.

The detail that makes it real

Handover is refused without a signed pack: as-built drawings, test certificates, operating manual, warranty and statutory approvals.

Step by step: from site check to closing the project

  1. Someone assesses the site. The site engineer records a readiness assessment for the place: a checklist you write, each item answered Yes, No or Not answered, and marked required or optional. Nothing is pre-filled.
  2. Kinnow gives a colour. Green means every required item is confirmed. Amber means something is unanswered or out of date. Red means a required item is marked No. One unanswered required item keeps the reading at Amber however many others say Yes.
  3. The reading ages. A Green is trusted only for the number of hours you set. After that it reads Amber until someone assesses again. A site never assessed shows "Never assessed", which is not a pass.
  4. Variations are decided. A change order goes through your approval steps by its level. The largest level (L3) also needs the customer's written acceptance on record, and no approval step can waive that.
  5. Handover is packed and signed. A handover packet lists the assets and carries the dossier: as-built drawings, test certificates, the operating manual, warranty and statutory approvals. Handover is refused without a signed packet. The customer's sign-back starts the defect-liability clock.
  6. Closing is checked. Closing a project checks five things: signed handover, snag list cleared, retention position, materials reconciled and non-conformance reports closed. If any is unmet, the close is refused and the unmet items are named. An item Kinnow could not read counts as unmet.
  7. A closure certificate is issued. Once everything is met, a person issues the certificate. It is filed in Documents (Vault) with their name and the time, and cannot be undone.

What you see on screen

ScreenWhat it shows
ReadinessA Green, Amber or Red reading with the reason (for example "the item is marked No"), how old it is, and earlier assessments
Handover and retentionHandover packets, the sign-back, the open-snag count as it stood when the packet was issued, and the two retention tranches, performance and defect-liability, released separately
ClosureOne checklist with each item shown as Met, Not met or Could not check, a "Go and resolve" link for each, and the button to issue the certificate
VariationsEach change order with its level, value, margin and time impact

If the defect-liability period is still running, retention can still be released early, but you are asked to confirm that you accept the risk.

Who uses it

  • Site engineer: records the readiness assessment before a crew or material goes out.
  • Project manager: raises variations, drafts and issues the handover packet and runs the closure checklist.
  • Contracts head: approves large variations and gets the customer's written acceptance.
  • Finance: releases the performance and defect-liability retention tranches separately.

Questions

Hard checks stop crews going to an unready site and stop a project closing before handover is complete.

What changes for the business?

Fewer wasted site visits, no premature closures and no disputed variations, enforced by Kinnow rather than left to memory.

Can I override a Red or Amber reading?

A Red cannot be released. Where you have switched on the stock-release check, an Amber can be released only with a named person's override and a recorded reason. Missing or unreadable assessments are never treated as ready.

What happens if the closure checklist cannot read one of its items?

The item shows "Could not check" and counts as not met. The project cannot close, and the certificate is not issued, until it can be read and passes.
